How to Recognize Advice That Actually Helps

Entrepreneurs, researchers, and engineers live in a torrent of guidance. Podcasts, newsletters, and mentors offer conflicting prescriptions, each delivered with confidence. Distinguishing signal from noise is therefore a crucial skill. The discipline of evidence‑based management argues that decisions should be grounded in the best available data rather than authority or habit (Pfeffer & Sutton, 2006). Applying this mindset to advice means scrutinizing both the source and the context before acting.
First, effective advice answers a precisely formulated question. Psychologists have shown that vague prompts trigger confirmation bias, causing listeners to project their own assumptions onto the answer (Kahneman & Tversky, 1974). Before seeking guidance, articulate the decision variable: Are you trying to reduce churn by 10% in three months, or deciding whether to raise a Series A this quarter? Precise questions invite precise responses that can later be evaluated.
Second, weigh the evidence behind the recommendation. Expertise is not a binary attribute but a distribution that varies by domain. The Dunning–Kruger effect demonstrates how individuals with limited knowledge overestimate their competence (Kruger & Dunning, 1999). To guard against this, ask advisors to recount firsthand situations where their suggestion succeeded or failed. Detailed narratives allow you to assess external validity—the likelihood that the observed outcomes will generalize to your environment.
Third, prefer advice that expands your mental model. Tetlock’s longitudinal studies on forecasting show that experts who update their beliefs frequently outperform those who cling to a single framework (Tetlock & Gardner, 2015). Useful guidance should therefore include a mechanism for revision. When someone says, “Hire quickly,” the more actionable version is, “Hire quickly once the unit economics per employee are positive; otherwise, delay.” This formulation provides both a strategy and a condition under which the strategy breaks.
A rigorous approach involves experimentation. Treat advice as a hypothesis that must be tested. For operational questions—such as choosing between two onboarding flows—A/B testing with well‑defined metrics offers quantitative validation. For strategic or cultural advice, small‑scale pilots can serve as quasi‑experiments. Pre‑registering expected outcomes, a practice borrowed from clinical trials, reduces hindsight bias and clarifies whether the advice truly worked.
Finally, cultivate a repository of personal data. Document each significant piece of advice, the context in which it was applied, and the observed results. Over time, this diary becomes a dataset from which you can perform retrospectives or even simple regression analyses to understand which advisors or heuristics correlate with successful outcomes. By quantifying your experience, you transition from being a passive recipient of wisdom to an active investigator of what works for you.
